Prepare your clinic for busy season, not a discount hangover
The busiest weeks of the year are where clinics leak the most money. Why February is decided in November, and the five moves that make it a good one.
Every year around now the same thing happens. The diary fills, the phone will not stop, and every clinic owner I know thinks: this is it, this is the stretch where the year finally pays off.
Then February arrives. Everyone worked harder than they have ever worked, and the bank account does not match. Nobody can quite explain where it went.
I can. It went out through the same five holes it always does, and busy season just opens them wider.
Where the money goes when you are flat out
- No shows. In a quiet week a no show costs you a gap. In the second week of December it costs you the full-price client you turned away for that slot.
- Discounts on hours that were never going to be empty. Twenty percent off a treatment you would have sold out anyway is not a promotion. It is a donation. And it teaches clients to wait for it every year.
- The wrong treatments in the best slots. Long, low-margin appointments at 10am on a Saturday. The diary is full. The profit is not.
- Vouchers sold as dollars, not treatments. A $100 card brings in someone who wants to spend $100 and leave. More on that below.
- You, doing everything. Ten hours in the chair, the roster at midnight, nobody looking at the numbers until February. Your income is capped at your own hours in the exact month demand is highest.
None of these get fixed in December. Nobody fixes anything in December. They get fixed now, while there is still room to think.
Five moves before the diary fills
1. Know what every treatment actually leaves you
Not a price rise in the last week of November. Just knowing, for every treatment on the menu, what is left after product, consumables and the therapist's time. Most owners who do this for the first time find two or three treatments quietly carrying the clinic and one or two quietly costing it. Then December gets steered: prime slots go to the treatments that pay and to clients on plans, and your marketing features your best work, not just your most popular.

See the program2. Deposits, switched on this week
If you have been meaning to introduce deposits and never found the moment, this is the moment. December is the easiest month of the year to start, because you are turning people away and a client who wants the slot understands why you protect it. Put it on the booking page and in the confirmation, take a deposit on every December appointment, remind 48 hours out. Adding a deposit to an existing booking is an awkward phone call. Adding it to the next booking is simply how you work now. The wording is in cancellations and no shows? Take a deposit.
3. Sell vouchers for treatments, at full value
Gift vouchers are the best thing about the end of the year for a clinic, if you sell the right ones. A voucher for a named treatment or plan at full price: "The Signature Skin Consultation and First Treatment." Never "$100 gift card", and never "buy $100, get $120".
The difference is who walks in come January. A dollar voucher brings someone who wants to spend the dollars and go. A treatment voucher brings a new client whose partner or friend chose your best work for her. She gets the consultation, she leaves with a plan and her next appointment, and you did not pay a cent to win her. Brief the desk, because "which one should I get her" comes up thirty times in December.
4. Book January in December
The January cliff is not seasonal. It is December clients who were never rebooked. Everyone comes in before the holidays, nobody has a next appointment, and by mid January the team is cleaning cupboards.
The fix is a standard, not a promotion: every December client leaves with a January appointment in the diary. Where it fits, she buys the plan in December, "your next three sessions, starting mid January", at full value. Measure it per therapist, weekly. If you want the words for the desk, they are in how to increase your rebooking rate.
5. Plan the roster so you are not the only one billing
If you are the owner and the highest biller, the busiest weeks of the year are capped at your hours and everything else waits for you. Plan it in November: who is on which days, who owns the desk, who handles voucher questions and the no show process. Write the December standards on one page and brief the team before the first busy week, not during it. Your December job is the standards and the numbers. Fifteen minutes each morning on yesterday's rebooking, voucher sales and no shows beats a month in the chair until nine.
What to say instead of "20 percent off"
You do not need a discount to have an end-of-year offer. You need a reason for the right client to act now. A December plan with a January start and a value add. A voucher for a named treatment. A priority booking window for existing clients before the diary opens to everyone. A home care kit bundled with the treatment at full treatment price. Each fills December with the clients you want at the price you set, and most fill January too. Signature treatments are never discounted. Not in December, not in any month. Promotion ideas that don't rely on discounts has more.
February is decided in November
Whether you spend February with a hangover or on the beach is settled in the next few weeks. The margins you know, the deposits you switch on, the vouchers you sell, the January appointments your team books, the roster you plan. Do those and December pays you properly and January arrives half full of the right clients. Skip them and December is busy, exhausting and strangely unprofitable, and January is spent discounting to fill the gap.
I would rather you were on the beach.
Common questions
How do I prepare my salon or clinic for busy season?
Start in November, before the diary fills. Know your margin on every treatment so December is steered toward the ones that pay, switch on deposits, sell gift vouchers for named treatments at full value, plan a roster where you are not the only one billing, and make sure every December client leaves with a January appointment.
What is the best end-of-year promotion for a salon or clinic?
Not a discount. A voucher for a specific treatment or plan at full value, a December plan with a January start and a value add, or a priority booking window for existing clients. Dollars off brings in people who want dollars off.
Should I discount gift vouchers?
No. A discounted voucher is a discount with a bow on it, and whoever redeems it arrives expecting the lower price. Sell vouchers for a named treatment at full value, with the consultation included, so she starts on a plan from her first visit.
How do I avoid the January slump after busy season?
Book January in December. Every client in your chair in December leaves with her next appointment in the diary and, where it fits, a plan that starts mid January. Measure it per therapist every week. The January cliff is not seasonal. It is clients who were never rebooked.
